In February 2023, we needed a silicone overmold for a patient-monitoring handle. The original tool had cracked after 15,000 cycles. Normal lead time: 8 weeks. Our production line had already stopped, and we had exactly 11 days before a hospital shipment penalty kicked in.

I called three mold shops. The first one (a large, well-known OEM tooling house) said, “We only take orders with a minimum of $20,000 tool value.” Our part was $8,000. They couldn’t even give me a rush quote. The second shop quoted a 4-week standard turnaround and said “we can’t rush it because we run full production batches.” The third shop—a smaller, family-run operation—picked up the phone at 7:30 PM and said, “I’ve got a hot-runner mold here that’s similar. I can start tonight.” We paid a 60% rush fee, but the part was shipped in 6 days. The total cost: $12,800. The alternative? Losing the hospital contract worth $340,000.

That’s when I stopped thinking of small orders as “less important.” A small mold can hold up an entire line.

Why Small Batch ≠ Low Value

There’s a persistent myth in medical mold sourcing that only high-volume tools justify fast turnaround. But consider what those small batches actually buy you:

  • Design validation – One-off or low-run injection molds let you test material flow, gate location, and wall thickness before committing to a production tool. That’s risk reduction, not “just a prototype.”
  • Spare-part agility – When a legacy device needs a replacement component, you rarely need 10,000 units. You need 200, fast. If your tooling partner can’t handle that, you’re forced to inventory obsolete parts—or worse, halt service.
  • Innovation speed – Early-stage medical startups (like the ones we partner with) often need only 50–200 molded parts for bench testing. If the vendor treats them like second-class customers, those startups either delay or go to another country. We lose the innovation edge.

In my opinion, the real cost isn’t the rush fee—it’s the opportunity lost when you can’t get a small, critical part on time.

But What About the Profit Margin?

I hear the counter-argument all the time: “Small orders eat up setup time and don’t generate enough revenue to justify quick turnaround.” I’ll be honest—on the surface, that’s true. A $5,000 mold order has less margin than a $50,000 one. But here’s the part that most vendors miss: today’s small order is tomorrow’s production tool.

Of the five small-batch silicone molds I placed in 2024, three turned into full production runs within six months. One of those became a 12-cavity hot-runner mold worth $180,000. The vendor who took my $4,200 rush order in April? They now have our entire program. The vendor who said “minimum $15,000” never got a second call.

From my perspective, treating a small order well is a sales investment, not a cost. It builds trust, proves capability, and locks in future volume.

What I Now Look for in a Medical Mold Partner

After those experiences—and a few more I’d rather not repeat—I’ve settled on a short checklist:

  1. They answer the phone at 8 PM. Emergencies don’t respect business hours.
  2. They don’t have a hard MOQ. Great if they do $200,000 tools, but they also have to say yes to a $3,500 insert.
  3. They keep standard materials on hand. Nobody can deliver a hot-runner mold in 4 days if they have to order steel first.
  4. They ask the right questions about the application – medical device, ISO 13485, clean-room compatibility. If they just ask “how many pieces,” they don’t understand the urgency.

Final Word: Stop Treating Small Molds as Redheaded Stepchildren

I know not every mold shop can be flexible—some run 24/7 high-volume lines and that’s their business model. But for medical device OEMs, especially those managing service parts, clinical trials, or product revisions, the ability to source a small-batch injection mold quickly is not a luxury—it’s a necessity. If a vendor can’t handle my $6,000 order this week, they probably won’t handle my $60,000 order next year.

So yes, I believe small orders deserve the same urgency. I’ve seen the consequences of ignoring them: lost contracts, delayed launches, and stressed-out engineers. And I’ve seen the payoff when a partner says “I’ll start tonight.” That’s the kind of supplier relationship that builds great medical devices.
